I want to follow up on something I touched on in last week’s hot take about websites mattering less than reputation. Because that post came from a place of genuine learning — and I think the fuller story is worth sharing.
When I started PromptBridge, my mental model of AEO was content-first. The way I understood it: AI engines cite content that answers questions directly, so the path to AI visibility is publishing lots of high-quality, well-structured content. Build the content library, get cited, win recommendations. Simple enough framework.
I was wrong. Not completely wrong — content absolutely matters. But I had the priority order backwards for most small businesses.
What the First Several Clients Taught Me
In my early client work, I led with content strategy. We’d map out content plans, publish FAQ pages, build out service descriptions, create locally specific landing pages. Good work. Important work. And the results were… fine. Better than nothing. But not the dramatic citation rate improvements I expected.
Then I had a client who pushed back on content early in our engagement. She ran a home services business, had limited time, and basically said: “Tell me the one thing that will move the needle fastest and start there.” So we focused almost entirely on her review situation for the first 60 days. Her review count went from 28 to 91. Her GBP went from half-finished to fully optimized and actively posted. Her NAP inconsistencies got fixed across 12 platforms. Zero new content was published in those 60 days.
Her AI citation rate improved more in those 60 days than any content-first client I’d worked with up to that point. I ran the same queries before and after. She went from appearing in zero of my test queries to appearing in four out of ten. Without publishing a single new piece of content.
The Revised Priority Order
That experience — and a dozen similar ones since — fundamentally changed how I sequence AEO work with clients. The revised priority order I now use: foundation first, content second.
Foundation means: reviews (volume and velocity), Google Business Profile (complete and actively maintained), NAP consistency (every platform, no exceptions), and basic schema markup on the website. These are the signals AI uses to determine whether your business is real, active, and trustworthy enough to recommend. They’re non-negotiable prerequisites for everything else.
Content comes second — and it matters a lot at that stage. But content amplifies a strong foundation; it doesn’t substitute for one. Publishing twenty great blog posts on a business with 18 Google reviews, a half-finished GBP, and inconsistent NAP data across platforms is like building a beautiful house on a cracked foundation. The house looks impressive but the structural problems underneath limit everything you can achieve with it.
Why I’m Sharing This
I’m sharing this because I think it’s practically useful — especially for small business owners who are resource-constrained and need to know where their first dollar and first hour of AEO effort should go. The answer isn’t the flashiest or the most creative option. It’s reviews and GBP. Every time.
But I’m also sharing it because I think there’s something valuable in watching someone change their mind publicly. The marketing industry is full of confident pronouncements and very little public updating when the evidence says otherwise. I’d rather be the person who says “I was wrong, here’s what I learned” than the person who doubles down on an early framework because admitting an update feels like weakness. It’s not weakness. It’s just paying attention to what actually works — which is the whole point.
What This Means for You
If you’re a small business owner wondering where to start with AEO and you have limited time and budget: start with your reviews and your Google Business Profile. Not your website. Not your content strategy. Not your social media presence. Reviews and GBP first. Get those right. Maintain them consistently for 60–90 days. Then layer content on top of that foundation and watch it actually move the needle. That’s the sequence. That’s what the data from real client work says. And I’m confident enough in it now to lead with it every single time.
